Zero-Budget Marketing for Bootstrapped Startups
You do not need a marketing budget to get your first hundred customers. You need a few tactics done consistently for six months.
The advice given to bootstrapped founders is mostly written by people who have never bootstrapped anything. "Post consistently on social media." "Build in public." "Network more." This is not tactics. This is vibes.
Here are actual tactics that work when you have zero budget and need traction in six months.
Cold email that gets replies
Cold email is the highest ROI channel for bootstrapped founders. It scales linearly with effort, requires no ad spend, and works in almost every B2B category.
The tactical rules:
- Send from a real address, not a marketing subdomain. Use Google Workspace, not Mailchimp.
- 20 emails a day, Monday to Thursday. That is 80 a week, 320 a month, 1900 a quarter.
- Every email must reference something specific about the recipient. Their recent blog post, their tweet, their company's recent hire.
- Three sentences. Not more. First sentence proves you read their stuff. Second names the pain. Third asks for a 15-minute call or offers a free trial.
- No attachments. No calendar link. No pitch deck. Get a reply first.
Expect 15 to 25 percent reply rates when done right. Of those, 20 to 30 percent turn into calls. Of those, 10 to 20 percent turn into customers. Do the math: 20 emails a day for three months can realistically land 30 to 60 customers.
Communities you participate in for months
The mistake is joining a community, immediately posting your product, and getting ignored or banned. Every community can smell this.
Do the opposite. Pick two communities where your target user hangs out. Indie Hackers, a category-specific subreddit, a niche Discord, a Slack group. Post nothing about your product for the first 30 days. Just help people, answer questions, contribute genuinely.
After 30 days, when you post your milestone or your launch, you are a known contributor, not a stranger. Reception is 10x better.
Directories that give permanent SEO value
Directory submissions are the highest ROI marketing activity you will ever do. One hour of effort, permanent backlink, ongoing referral traffic, no maintenance.
- Launchstag — weekly indie product hunt. Permanent indexed listing, dofollow badge.
- tools.cafe — curated tool directory with badge-for-backlink and cozy indie vibe.
- LaunchBuff — fortnightly bracket competition. 16 products, 4 rounds over 14 days. Permanent listing.
Beyond those three, submit to 30 to 50 niche directories in your category over your first two months. Track them in a spreadsheet. Check which ones actually indexed you three months later.
Content that ranks for buying-intent keywords
You are not going to out-content HubSpot. Do not try. Instead, write bottom-of-funnel content targeting keywords with buying intent.
"Best CRM for solo consultants" beats "what is CRM."
"[Competitor] alternatives" beats "top 10 productivity tips."
"How to [specific task] without [common tool]" beats "how to be productive."
These keywords have less traffic but way more conversion, and they rank faster because incumbents ignore them. One post a week for six months gives you 26 posts, most targeting keywords your customers actually search.
Partnership plays
Partnerships are underrated because they feel awkward to set up. Push through the awkwardness.
- Newsletter swaps. Find 5 to 10 newsletters at your size in adjacent niches. Email each one offering to promote them if they promote you. This is standard practice.
- Integration partnerships. Build a real integration with a complementary tool. Get listed on their partner page. Ask for a co-marketing email.
- Podcast guesting. Not on the top 20 shows. On the 200 smaller category-specific shows that will actually book you. Two per month for a year is 24 podcasts, permanent backlinks, and real referral traffic.
HARO and expert citations
Journalists at real publications need expert quotes daily. HARO (and successors like Qwoted) is where they find them. Sign up, get three daily emails, respond to two or three a day with tight quotable answers.
Expect a placement per 15 to 20 responses. Each placement is a dofollow backlink from a real news site (usually DR 60 to 80) plus a mention that establishes credibility.
What to explicitly skip
- Skip paid ads until you have product-market fit and know your customer acquisition cost cold.
- Skip SEO tools you cannot afford. Start with Google Search Console (free) and one keyword research tool with a free tier.
- Skip "personal branding" strategies unless you already have an audience.
- Skip conferences until they are profitable. Booths cost thousands. Attend as a delegate first.
- Skip agencies. All of them.
The 90-day zero-budget plan
- Week 1 to 2: Landing page tight, directory submissions started (Launchstag, tools.cafe, LaunchBuff, 15 niche dirs).
- Week 3 to 4: 30 more directories, sign up for HARO, join 2 communities and participate.
- Month 2: 20 cold emails daily, first 3 blog posts published, first newsletter swaps set up.
- Month 3: Continue cold email, 4 more blog posts, first podcast bookings, first integration partnerships.
Do this for 90 days and you will have 50 to 200 users, 20 to 40 dofollow backlinks, and a distribution engine that costs you time but not money.
Submit your product to Launchstag and check off the first item on your zero-budget marketing list.
