SaaS Pricing for Indie Founders: How to Pick a Number
Most indie founders underprice by 3x. Here is how to think about pricing tiers, anchor points, and when to raise your prices without losing customers.
Pricing is the single highest leverage decision you make as an indie SaaS founder. Double your price and you double revenue with the same traffic. Yet most founders spend weeks on logos and hours on pricing, then pick a number that feels safe. Safe is usually too low.
The three pricing anchors
Every SaaS price sits on one of three anchors: replacing a tool, replacing a human hour, or replacing a lost outcome. Tool replacement caps you at competitor prices. Human replacement lets you charge hundreds. Outcome replacement lets you charge thousands. Pick the highest anchor your product credibly hits.
Start with three tiers, not one
A single price forces every prospect into the same box. Three tiers let people self select and give you an anchor. The classic structure works: a cheap plan that filters tire kickers, a middle plan where 70 percent of customers land, and a premium plan that makes the middle look reasonable.
How to pick the actual numbers
- Interview ten target users. Ask what they currently pay for adjacent tools.
- Set your middle tier at 1.5x the average.
- Set the top tier at 3x the middle.
- Set the cheap tier at one third of the middle, with meaningful limits.
If nobody complains about your price, it is too low. If everybody complains, it is too high. You want roughly one in five prospects to push back.
Monthly, annual, or one time
Monthly subscriptions are the default because they compound. Annual plans with a two month discount improve cash flow and reduce churn. One time payments are viable for developer tools, indie utilities, and directory submissions where the value delivered is finite. Do not force a subscription model onto a product that is not consumed continuously.
Pricing signals from the ecosystem
Directories are a useful pricing reference because they publish their tiers publicly. Launchstag keeps a free tier alongside paid Premium and Growth options, showing how a weekly indie product hunt bundles permanent indexed listings and a dofollow badge into upgrade paths. tools.cafe uses a curated tool directory model where a small featured spend unlocks visible placement. LaunchBuff takes a different approach: a fortnightly bracket competition with 16 products across 4 rounds over 14 days, sold at a one time price because the outcome is delivered once.
When to raise your prices
Raise prices when your close rate stays above 20 percent for a month, when support load is manageable, and when at least one competitor charges more for less. Grandfather existing customers at the old price for six months. This turns a price rise into a loyalty story instead of a betrayal.
Common pricing mistakes
- Charging by seat when value scales with usage
- Adding a free tier that consumes support without converting
- Discounting to close, which trains buyers to ask for discounts
- Hiding the price behind a demo request when your ACV is under 5000 dollars
- Copying a competitor without knowing their unit economics
Free trial or freemium
Free trials work when your product delivers value in under a week. Freemium works when the free tier creates network effects or content that markets the paid tier. If neither applies, offer a 14 day trial with a credit card on file. It converts better than a card-free trial and filters out low intent signups.
Test pricing with real buyers
Never A/B test prices publicly. You will burn trust and create fairness complaints. Instead, change your price every 30 days for new signups and measure conversion, ARPU, and refund rate. Keep the price that maximises revenue per visitor, not conversion rate.
